NIS - Pančevo Refinery
NIS is one of the largest vertically integrated energy companies in Southeastern Europe, established in 1949 and headquartered in Novi Sad. Its principal activities are exploration, production and refining of oil and gas, sales and distribution of a broad range of petroleum products, as well as the implementation of various energy projects. Gazprom Neft, a company based in Russia, possesses 56.15% of NIS equity, while 29.87% of the shares is owned by the Republic of Serbia. The remaining portion belongs to citizens, employees, former employees, as well as other minority shareholders. NIS shares are traded on the Belgrade Stock Exchange.
NIS (Pančevo Refinery) wanted to obtain know-how on the ways in which the business processes actually take place, as well as to create the preconditions for a quality analysis. The established process repository needed to be transparent, readable, and clear. In addition, it was necessary to ensure the preconditions for efficient support for the implementation of an adequate business information system for the informatization of the key processes at NIS (Pančevo Refinery). The main goal of the project was the modelling, analysis, and design for the improvement of the NIS business processes using the ARIS methodology and tools. Additional values which NIS (Pančevo Refinery) wanted to achieve with this project include the modelling of business processes, establishing of a transparent process repository to be used for the purpose of educating the employees who participate in the processes.
The project enabled an overview of all the possibilities of the offered technological solutions, i.e. it provided an insight into the advantages of improving business processes with the use of ARIS methodological approach and technology.
The results of the project included:
Process structure model for the refining business
Detailed map of business processes within a defined project scope
Mapped end-to-end business process models
List of defined key performance indicators (KPI) for measuring business process efficiency
List of processes, ranked according to their effect on the KPIs
Initiatives for improving the efficiency of the most influential processes by 20% in accordance with the defined criteria
Based on AS-IS business processes repositories, completed qualitative and quantitative analyses, and knowledge base, a proposition of a TO BE process structure was designed. All the disadvantages which had been identified in the business operations were taken as a starting point for the design of propositions for the TO BE process structure. The project has demonstrated the strength of the ARIS methodology, the advantages of using the ARIS platform, as well as the know-how and the expertise of the M&I team in establishing the central repository for the process architecture and business processes optimization.
